HR Metrics and KPIs for Growing Companies
Define practical HR metrics and KPIs for headcount, turnover, hiring, onboarding, time off, data quality, performance, engagement, and payroll operations.
HR metrics are useful when they help someone make a decision or improve a process. A dashboard with dozens of numbers but no definitions, owners, or actions creates reporting work without operational value.
Start with a compact set linked to the company’s current priorities.
Headcount metrics
Active headcount
Count employees active on a defined date. Document whether future starters, employees on leave, contractors, and notice-period leavers are included.
Headcount movement
Show opening headcount, starters, leavers, and closing headcount for the period. Reconcile the movement rather than comparing two snapshots without explanation.
Workforce mix
Review headcount by department, location, legal entity, cost centre, employment type, or manager scope when those dimensions support real decisions.
Turnover and retention metrics
A common turnover calculation is:
Separations during the period ÷ average headcount during the period × 100
Define voluntary and involuntary separations consistently. The US Bureau of Labor Statistics provides formal definitions for hires, quits, layoffs and discharges, and other separations in its JOLTS definitions. Internal reporting may use different rules, but the definitions must remain stable over time.
Useful cuts include:
- Voluntary turnover
- Involuntary turnover
- New-hire turnover within an agreed early-tenure window
- Turnover by department, location, manager, or role family where group sizes are responsible and meaningful
Do not rank small teams from a single departure. Show counts beside rates and protect individual privacy.
Hiring and onboarding metrics
- Accepted starters by start month
- Time from accepted offer to completed preboarding tasks
- Percentage of onboarding tasks completed by day one
- Overdue onboarding tasks by owner
- New-hire data completeness
- 30-, 60-, and 90-day onboarding completion
These measures identify broken handoffs more directly than a general “onboarding satisfaction” score alone.
Time-off operations metrics
- Pending requests by age
- Approval turnaround time
- Upcoming approved absence
- Balance corrections
- Employees without an assigned policy
- Repeated manual exceptions
Interpret usage in the context of policy eligibility, working patterns, and local requirements. The goal is dependable administration and coverage, not judging individuals for taking approved leave.
Data quality metrics
Track the fields required for workflows and reporting:
- Employees missing a manager or organization assignment
- Invalid or duplicate employee identifiers
- Missing payroll group or payroll-ready fields
- Organization values outside the approved list
- Documents or acknowledgements past their operational due date
- Former users with unresolved access-removal tasks
Data completeness should have owners and resolution times, not just a percentage.
Performance and engagement metrics
- Review completion by stage and due date
- Goals without recent progress updates
- Engagement response coverage
- Survey themes selected for action
- Action items completed after a survey
Avoid treating performance ratings or engagement responses as precise measurements of an individual’s worth. Use them within a documented process and alongside appropriate context.
Payroll-operation metrics
- Payroll changes submitted before cut-off
- Changes with missing required fields
- Late exceptions
- Post-payroll corrections traced to HR source data
- Starters and leavers reconciled to the change report
